Dedicated software team: team rental, project or in-house hire
A dedicated software team is an outside firm assigning developers to your work. Team rental versus project-based work versus hiring, plus management, knowledge ownership and risks.
A dedicated software team is a group of developers an outside firm assigns to your work. The team is not under your roof, but it works to your priorities, usually continuously and with the same people.
A company that needs software has three paths: build its own team, hand the work to an agency as a project, or rent a dedicated external team. This piece explains how the three differ and when each fits.
How do the three working models differ?
| Criterion | Hiring (your own team) | Project-based work | Dedicated external team |
|---|---|---|---|
| Time to start | Months (search, probation) | Quick after discovery | Usually weeks |
| Scope | Ongoing, open-ended | Defined and limited | Ongoing, changing |
| Management load | High, entirely yours | Low, with the contractor | Medium, shared |
| Cost structure | Salary and overheads, fixed | Project fee | Time-based, flexible |
| Knowledge ownership | Stays in the company | With the contractor, needs handover | Shared, depends on documentation |
| Flexibility | Low | Medium | High |
The three are as much complements as alternatives; many companies keep a core team in-house and cover busy periods externally.
When should you choose which?
Project-based work fits when:
- Scope is fairly clear: a corporate site, an online shop, a CRM or a specific business application.
- There is a delivery date and a finish criterion.
- You have no technical person in-house to manage the work.
A dedicated external team makes sense when:
- Your product evolves constantly and new work appears every month.
- Workload fluctuates and you want to scale the team up and down quickly.
- You have a product owner or technical lead but not the developer capacity.
- Hiring is delaying the product.
Hiring is the right path when:
- Software is the core of your business and your competitive edge.
- You have a long-term product that needs continuity and deep accumulated knowledge.
- You have the capacity to manage and recruit.
We covered the cost balance between agency, freelancer and hire in agency, in-house or freelancer and software agency vs freelancer vs in-house.
How do you manage an external team?
An external team does not become productive by itself; it needs a management routine. Practices that work:
- One product owner. One person from your company decides priorities. A team left without clear priorities starts guessing.
- Two-week cycles. Each cycle has a plan, a working demo at the end and a short review.
- Shared tools. The task board, code repository and communication channel should be yours or accessible to you.
- Clear channels. One chat channel for day-to-day questions, written records for decisions.
- Regular measurement. Completed work, open bugs and pending decisions are reviewed together each cycle.
How do you protect knowledge ownership?
The biggest risk of the external-team model is knowledge piling up in one person or in the contractor. The countermeasures are simple but need discipline:
- Code should live in a repository opened in your name; accounts and access should be in the client’s name.
- Source code and IP ownership should be written into the contract; see the software development contract.
- Architecture decisions, setup steps and key flows should be documented in writing.
- Avoid dependence on a single person in the team; work should not stop when one person leaves.
- Occasionally have the code and documentation checked by an independent pair of eyes.
With these in place, changing the team or bringing the work in-house stays possible; without them you are back to the painful process we describe in taking over a software project.
Which risks should you think about early?
- Dependency: if knowledge and accounts sit outside, leaving gets hard. That is why the safeguards above matter.
- Communication gaps: time zones, language or low visibility can slow work. Working in the same country or a close time zone helps.
- Scope creep: in a time-based model, work keeps growing unless you set limits. Scope should be re-approved every cycle.
- Quality control: code review, testing and acceptance criteria should be defined up front.
- Confidentiality and data: if personal data is accessed, the parties’ roles under data protection law should be set in the contract.
- Cost perception: with time-based fees, “how much was spent and what was produced” must be visible.
Timeline and starting
An external team can often start within weeks; compared with a hiring process, speed of start is the main advantage. For a product or module with a defined scope, project-based work is more predictable: at Boygantech custom business software is delivered in the 8–16 week band. The two models can also be combined: start with a project, then continue with the same team after delivery. We give a 30-day bug warranty after delivery; the exact plan and scope are given in writing after discovery.
Frequently asked questions
Is renting a team the same as hiring a freelancer? No. With a team there is no dependence on one person; several developers, the process and responsibility sit with the firm. With a freelancer, continuity depends on one person.
Does an external team replace an in-house team? Not always. Many companies keep core knowledge in-house and fill capacity externally.
Which model is cheaper? It depends on the volume and length of the work and the management load. The hidden costs of hiring (search, training, management) should be counted; instead of quoting numbers, we give a proposal based on your needs.
Who keeps the source code? As the contract states. Our recommendation is that source code and accounts are yours.
Can we combine a project with a team rental? Yes. For example, the first release is delivered as a project and the same team is then reserved for later development.
At Boygantech we set up both project-based and ongoing arrangements for web, mobile (iOS/Android), AI and software of any kind. To choose the right model together, fill in our contact form or write to info@boygantech.com.
